    Bridge path selection is newest-wins: bootstrap and upgrade pick the most recently written tc-mcp across lib, bin and PATH instead of the first match, and the upgrade corrects a stale entry. Fixes wiring config to an old lib copy while a fresh binary sat in bin.

    tc-operations skill merge: the box copy and the pack copy had drifted apart (agent tool-surface/routing rules on one side, CLI and key pitfalls on the other). Both now hold the union so the loader stops seeing two skills.

    Item 6 from zekk, plus the second-run failure it exposed.

    Skill collisions: before linking, bootstrap archives duplicate copies it can prove are its own (a symlink, or a directory byte-identical to the pack's), leaves anything that differs alone with a warning ("looks like a local fork"), records the managed set in ~/.hermes/skills/.agent-boot-managed.json, and reports any remaining duplicate SKILL.md basenames. Archives go to ~/.hermes/skills/.archive// and are never deleted.

    Config privacy: env and agent.conf are written 0600 and repaired in place when already present. tc rejects a group/world-readable config, which made the second bootstrap run fail the identity check with "bootstrap key file mode 664 is too broad".

    Verified with three collision shapes in a fake HOME: identical copy archived, symlink archived, modified fork warned and left; 16 skills linked once; second run idempotent.

    Keys are owner-supplied; the installer now says so instead of leaving a half-wired box looking finished.

    Preflight checks:

    • TANGLED_EMBED_API_KEY in ~/.config/tangled/env -> missing: semantic lane stays off, recall degrades to lexical.
    • TYPESAFE_API_KEY in ~/.hermes/.env -> missing: Jev routing is off, routing falls back to defaults.

    An upgrade on a box that never had these keys will not add them. README gains a Credentials section, including the fact that the daemon only sees ~/.config/tangled/env through the unit's EnvironmentFile line.

    Fixes from the first real upgrade (zekk's box, 2026-11-02/03).

    • Ref pinned end to end: install.sh exports AGENT_BOOT_VERSION before handing to upgrade.sh; an older upgrade.sh can no longer pull a newer install.sh and break the pack step with "unknown option: --seat".
    • Backup survives a live database: tar --warning=no-file-changed --ignore-failed-read, WAL/SHM included, archive verified, plus a consistent sqlite3 .backup of state.db. The du estimate no longer dies under pipefail.
    • Circuit step no longer aborts the upgrade: rc 2 (installed, /healthz not yet answering) and hard failures warn and continue; exit is non-zero with an INCOMPLETE summary.
    • Pack step is gated on /healthz and says "pack NOT refreshed" with the real cause instead of the misleading symlink note.
    • Health wait in the circuit installer is 300s with progress (was 60s) and exits 2 on timeout.
    • The circuit installer never rewrites an existing tangled.service: the unit keeps its EnvironmentFile/Environment/flags, and only an ExecStart pointing at another binary gets a drop-in overriding the command alone.

    One command, no branching to remember: install.sh always runs the upgrade
    path. It installs tc when it is missing, upgrades it when the installed version
    differs from the latest release, updates Hermes, refreshes the pack, and
    restarts the gateway. A fresh box and an existing box take the same route.
